What Andon Is

Andon is a discipline from the Toyota Production System — a signal mechanism on the manufacturing line. Sakichi Toyoda’s 1924 automatic loom introduced jidoka: the machine detects abnormality, halts, and surfaces the issue to a human for judgment. The andon system gave that signal a public surface — a colored light visible across the floor. Green: running. Yellow: supervised, call for help. Red: line stopped.

The discipline is structural humility: the system declares what it cannot decide on its own, and asks for the right person at the right moment.

This page is yellow. The system is running. Some surfaces require human judgment to access; the gate is honored on social grounds, not technical ones.

Why This Gate Exists

The letter at /substrate/jim-calhoun/letter/ ships at memoir register — a substrate-declaration-class Keg in canonical Grove vocabulary. The artifact is public; the dedication addresses specific named people; the per-recipient register beneath it goes deeper still.

Diligence readers — Foundation funders, advisor candidates, partners doing structural work — read the artifact differently than casual visitors. The gate exists so the diligence read happens with the operator’s attention, not against algorithmic optimization.

Per-recipient substrate (Option C) is forthcoming. When it ships, the gate becomes structurally load-bearing rather than purely social. Until then, the framing does the work.
